A business that cannot function for five days without your involvement is not a business. It is a job you created for yourself with worse benefits and no PTO policy. The vacation test is the fastest diagnostic for owner dependency, and most operators fail it.
The Vacation Test Is Binary
You either pass or you fail. There is no “mostly fine except for a few things.” If your phone buzzes with operational questions while you are standing on a beach, you have a systems problem.
A 2025 SCORE survey found that 74% of small business owners check work messages daily during vacation. Of those, 38% reported cutting a trip short due to a business issue. This is not dedication. It is structural failure.
What You Actually Own
When every client question, vendor issue, and team decision routes through your phone, you have not built an asset. You have built a dependency. The market agrees. According to the 2025 Exit Planning Institute, businesses where the owner is involved in daily operations sell for 40% to 60% less than those with independent management teams.
Your business is worth what it can do without you. Nothing more.
The Fix Is Not Hiring More People
Hiring does not solve this. More people without clear systems just means more people texting you. The fix is documentation, decision frameworks, and authority delegation. Your team needs written answers to the 20 questions they ask you most often, plus permission to act on those answers without checking in.

One Week Is the Benchmark
Set a target: one full week with your phone off and your business running at 90% capacity. Not someday. Pick a date. Work backward from that date to build what is missing.
If that feels impossible right now, that is your answer. That feeling is the gap between what you have and what you need.
